You're Advising Clients on AI Governance. Does Your Own Firm Have Its House in Order?

Eighty-eight percent of organizations used AI in at least one business function during 2025, and AI-strategy consulting engagements grew 89% year over year. Adoption isn't the open question anymore — governance is. Only 8% of organizations globally maintain a comprehensive AI governance framework, and 87% of organizations that claim a clear governance policy have implemented fewer than a quarter of the controls it describes. Grant Thornton's 2026 AI Impact Survey found 78% of executives lack confidence they could pass an independent AI governance audit within 90 days.

For consulting firms specifically, this cuts two ways at once. Firms are rapidly adopting AI themselves in service delivery — professional services report roughly 33% AI adoption, well above the 18% U.S. average — which creates direct governance exposure in how deliverables get produced. And firms are increasingly asked to advise clients on AI strategy without necessarily having their own governance house in order, which is a credibility and liability problem the moment a sophisticated client tests it during procurement. Mission Education's white paper, Embedding AI Governance in Client Engagements: A Practical Framework for Consulting Firms, gives firms a four-part model — Inventory, Classify, Control, Audit — for closing both gaps at once.

BCG's widely cited research puts roughly 70% of AI project value on people and process, not the algorithm — meaning firms pouring money into AI tools while underinvesting in governance are investing in the smallest share of what actually determines success. The market for AI strategy advisory is growing fast, but so is the number of firms entering it without genuine governance depth behind the pitch.
